Leadership needed a HOC who could resolve underperformance and conflict without losing trust or people. Instead of treating performance reviews as a formality and conflict as something to route around, I built a consistent, documented approach: neutral, evidence-based feedback, and a mediation process that gave everyone an equal seat at the table.

02 — Process

Established a consistent, documented framework for performance reviews, so feedback was evidence-based, not reactive

Set a personal standard: lead with honest, specific positive feedback, then address concerns diplomatically but directly, never vaguely

When conflict arose between team members, met with each party individually first, before any joint conversation, so nobody felt ambushed or unheard

Stayed deliberately neutral throughout mediation, focused on the pattern of behaviour and impact on the team, not on assigning blame

Followed up on every performance review and resolved conflict at set intervals, rather than closing the loop once and assuming it stuck

Documented outcomes and lessons so the approach could be repeated consistently as the team scaled

Over the course of a year, every review and conflict resolution followed a consistent, documented, and neutral framework—ensuring every party was given an equal, meaningful voice. Because the process was transparent and strictly followed through, people trusted it even when the conversations were hard. That foundational trust protected team cohesion and kept the culture intact as headcount scaled from 4 to 27 under immense pressure.
